How many boxes do you test before shipping a lot of 50,000? Test too few and defects slip through; test too many and you spend your QC budget on good boxes. Sampling plans answer with statistics: sample sizes tied to lot size, acceptance levels tied to the customer s requirement. Corrugated box QC uses attribute sampling — pass/fail on crush, dimensions, and print — governed by AQL tables.

The Scenario: The 0.4% Defect That Cost a Customer

A plant shipped a 30,000-box order with a 0.4% crush-failure rate — 120 boxes that would collapse in a customer s stack. The plant tested 8 boxes (a common informal number) and found none. An AQL 1.0 plan for the same lot calls for 125 samples and would very likely have caught the issue. The customer s complaint cost more than the year s QC budget.

The Solution: Building the Sampling Plan

Four steps construct a defensible sampling plan:

1. Set the AQL from the customer and the risk AQL (Acceptance Quality Limit) is the worst defect level acceptable — commonly 1.0-2.5% for corrugated boxes, tighter (0.65%) for critical strength attributes. The customer contract often states it; if not, choose by the failure cost: crush failures in stacked loads justify tighter AQL.

2. Use AQL tables (ANSI/ASQ Z1.4 or ISO 2859-1) The standard tables map lot size to sample size and acceptance numbers. For a 30,000-box lot at AQL 1.0, normal inspection calls for 125 samples with accept-on-2-rejects-on-3. The table replaces the guess.

3. Sample at the process points that matter Test at three points: incoming board (basis weight, moisture, crush), in-process (first article + periodic), and finished boxes (dimensions, print, crush per the plan). In-process sampling catches the process drift; end-of-line sampling protects the shipment.

4. Document, trend, and tighten Log every result and trend defect rates by attribute. A rising crush trend triggers process action before the AQL is breached — the plan becomes proactive, and the data supports both internal and customer audits.

The Result: The Plan That Caught the Crush Drift

The plant implemented AQL 1.0 plans at three points. Within a month, the in-process sample caught a crush-strength drift that the old 8-box check would have missed — 3,000 boxes were reworked before shipping.
